Think Tank Report: The Challenges, Opportunities and Trends of Orchestration

At SmartLab Exchange 2026 in Amsterdam, we explored a word that is increasingly used in both laboratory and manufacturing settings, but rarely defined with precision or consensus: orchestration. It is often confused with automation. It is often reduced to connectivity. But orchestration is something much more ambitious.
This article captures the key reflections from our roundtable discussion with participation from different industries spanning from life sciences to materials, chemistry, food feed and beverage and consumer health care. We discussed the definition, the challenges, the architectural layers, the vision and the strategic ambition required to drive organisation sponsorship and investment.

What Do We Mean by Orchestration?

Orchestration is end-to-end coordination from sample to insight, from experimental design and data capture to modelling, AI learning, and ultimately CMC and manufacturing impact.

It is the ability to orchestrate data workflows, not just instruments. The integration of solutions across disciplines, breaking silos among labs and teams. It requires the extraction of data from multiple labs with full experimental context and the sharing of this data internally and with partners. Data must be structured, contextualised, and stored in a way that remains usable for future AI, regulatory review, and lifecycle knowledge management.

If automation is a single instrument playing flawlessly, orchestration is the perfect symphony, where every instrument (i.e., robotics, sensors, modelling, analytics, AI) plays in harmony. Orchestration is not just about establishing communication between systems, but also about making knowledge flow to drive to results faster.

The Core Challenges

While the vision is clear, the path is not trivial.

  • Legacy Systems, Fragmentation, and Lack of Transferability Many laboratories already have sensors, robotics, ELNs, LIMS, and modelling tools in place, but combining them remains difficult. Cross-functional data is still fragmented, and lab “recipes” are not easily transferable across platforms. Existing infrastructure often limits scalability and interoperability.
  • Keeping Up with Technology Velocity How do we automate robotics in the lab when technology evolves so rapidly? How do we ensure that solutions do not become obsolete before full implementation? The pace of innovation requires architectural choices that are resilient and adaptable over time.
  • Data Usability and Future-Proofing How do we capture data reliably, ensure it remains usable, avoid vendor lock-in, and maintain flexibility across changing processes? The orchestration layer must remain technology-agnostic and future-proof, enabling long-term scalability and adaptability.
  • Uniform Yet Flexible Platforms There is an inherent tension between uniformity and flexibility. Platforms must be uniform enough to enable standardisation and ensure data integrity, yet flexible enough to accommodate evolving R&D workflows. In discovery and development, processes change constantly. Orchestration must therefore be adaptive, able to reconfigure dynamically rather than enforce rigid process templates.

Horizontal vs Vertical Architecture, The “Central Brain” Analogy

A major theme of the think tank was architectural design, horizontal vs vertical connectivity. We debated whether systems should connect directly to each other or whether they should connect vertically, to a "central brain": instrument → system → enterprise. The consensus leaned toward a vertical architecture. Participants strongly connected with the metaphor of an orchestral conductor, a central “brain” directing and coordinating diverse performers, ensuring each step happens at the right time, in the right context.

  • Instruments and lab systems communicate with an orchestrator
  • The orchestrator understands new connectors or lab systems as they are added
  • The platform is expandable and future-oriented
  • AI-driven search can suggest next experimental steps and ultimately make decisions in real-time.

This is not just physical connectivity. It is data connectivity. Knowledge graphs, semantic layers, and contextual metadata are what transform raw signals into reusable knowledge.

Sustainability and Data Strategy

One provocative question emerged: "Is it sustainable to ingest all data?" Should we capture everything or strategically define what we need to know first? There must be a strong correlation between: 1. The data we capture, 2. The knowledge we aim to generate and 3. The business value we seek to create. Data strategy is not about volume. It is about purpose.

Strategic Vision: Connecting the Dots

Orchestration is not a one-year IT programme or a technology deployment exercise. It requires a multi-year strategic roadmap built on a holistic and ambitious vision, supported by compelling business cases and strong organisational sponsorship.

A successful orchestration initiative must combine architectural ambition with pragmatism. It must include intelligence (i.e., AI-enabled insight generation and decision making), experience-proven technologies, and most importantly a clear linkage to real research and operational pain points. Vision alone is not enough; it must translate into tangible value. The roadmap should therefore be anchored in high-impact use cases that demonstrate measurable outcomes while progressively building toward the broader transformation.

Equally critical is the narrative. Orchestration demands cross-functional alignment, investment, and cultural change. That only happens when there is a bold, unifying vision supported by a strong business case and a coherent story that resonates from the lab bench to executive leadership. Organisational buy-in will depend not on technical elegance, but on demonstrated value.

At the end of the day, orchestration must be value-driven. It must connect the dots between data, science, operations, and business outcomes. When done well, it transforms the laboratory from a collection of advanced tools into an intelligent, coordinated system, one capable of accelerating discovery, improving decision-making, and delivering sustainable competitive advantage.
